Why are the leads from my agency so bad?

Usually one of four things, in descending order of likelihood: nobody wrote down what "qualified" means, so volume was optimised instead; the campaign was optimised for form fills rather than for a downstream event; the targeting was broad because broad is cheaper per lead and the contract paid per lead; or the leads were fine and nobody called them inside 48 hours. The first and last are the most common, and they are the two nobody wants to check.

How to find out which one it is, in an afternoon

Pull the last 200 leads and check three columns. Time to first call — if the median is over 24 hours the problem is at least partly yours, whatever else is also true. Number of contact attempts — if it is under three, the lead was never actually tested. Budget band — if most enquiries are below your entry price, the targeting or the creative is attracting the wrong buyer and no amount of calling will fix it.

The optimisation-event trap

If a campaign is set to optimise for lead-form submissions, the platform will find the people most likely to submit a form. That is a different population from the people most likely to buy a ₹1.4 crore apartment, and the gap between the two widens as you scale spend.

The fix is to send a downstream signal back to the platform — a qualification event fired from your CRM once a lead passes the definition — so the optimiser is working towards the outcome you actually want. This requires the CRM to be connected, which is why funnel work usually has to precede scale.
